The Follow-Up Questions That Make a Take-Home Walk-Through Actually Useful

What the walk-through is actually measuring

Three things, all of which are invisible from the artifact alone:

  1. Did they actually write this? A candidate who can't explain their own code did not write it (or didn't understand what they pasted).
  2. What's their reasoning depth? The artifact shows what they did. The walk-through shows why, and that's where engineering judgment lives.
  3. How do they handle pushback? When you challenge a choice, do they update gracefully, defend with new information, or panic?

Most walk-throughs default to "talk me through what you did," and the candidate narrates the diff. That covers maybe 30% of the available signal.

The questions that produce the other 70%

"Why did you pick this approach over [the obvious alternative]?"

Forces them to articulate a trade-off they made. If they didn't consider an alternative, that's signal. If they considered and dismissed one, you learn how they weigh constraints.

"What's the part of this you're least happy with?"

Tests self-awareness and quality bar. Strong candidates can name a specific compromise they made under time pressure. Weak ones say "I think it all looks good." A candidate with no self-criticism either has unusually high standards (rare) or low ones (common).

"What would change if [specific constraint] were different?"

Pick a constraint they implicitly assumed: scale, latency, edge case handling. Their answer reveals whether they reasoned about constraints or just picked defaults.

"Walk me through what happens when this function gets called with [specific edge case]."

Tests whether they actually traced the code or got it from somewhere. Candidates who wrote it can simulate execution in their head. Candidates who pasted it stumble.

"If you had two more hours, what would you change?"

Tests prioritization. The answer "I'd add tests" is fine. "I'd refactor X because I noticed Y is fragile" is much better. "I think it's done" is concerning at senior level.

"Show me where you spent the most time. Why was that hard?"

You'll often discover the candidate spent 40 minutes on something a senior engineer would do in 10 — that's calibration data. Or you'll learn they hit a real subtlety, which is positive signal.

What not to ask

  • "Did you use AI assistance?" Either ask in advance with a specific policy, or don't. Mid-walk-through the question is unanswerable in any way that helps you.
  • "Talk me through every line." Too narrow. You'll get narration without judgment.
  • "How would you scale this to a million users?" Different round. Don't merge system design into take-home walk-through.

The rubric

Score the walk-through independently from the artifact:

  • Can-defend depth. Did they explain why, not just what?
  • Edge-case awareness. Did they identify weaknesses in their own work?
  • Update-on-pushback. When challenged, did they engage productively?
  • Communication. Were their explanations clear and structured?

A candidate can have a mediocre artifact and a strong walk-through and that's hire signal. The reverse — strong artifact, weak walk-through — is concerning signal that something's off about the artifact's authorship.
